Your P&L says you had a good year. Your bank account disagrees. If you've ever stared at a profitable income statement while wondering how you're going to cover payroll, you're not imagining the problem. You're just looking at the wrong report.
Profit and cash are not the same thing
Profit is what's left after revenue minus expenses, on paper, whenever those get recorded. Cash is what's actually sitting in your account, right now, available to spend. A business can be profitable and still run out of cash, especially if money is tied up in unpaid invoices, inventory, or debt payments that don't show up the same way on a P&L.
Most owners only look closely at their financials once a year, at tax time, which means the gap between profit and cash has a full twelve months to quietly grow before anyone notices.
What to actually track every week
You don't need a finance degree for this. You need a short list you actually look at:
- Cash in the bank, today
- What's owed to you, and how overdue it is
- What you owe, and when it's due
- A rolling view of cash in versus cash out for the next four to six weeks
That last one matters most. It's the difference between finding out you're short on payroll two days before payday versus six weeks before, when you still have time to do something about it.
Why revenue can plateau even when you're working harder
If you're putting in more hours but revenue isn't moving, it's worth asking whether you're actually working on the business or just working in it, faster. More hours on the same activities doesn't create more revenue. Different activities, or letting go of the ones that don't actually move the needle, usually does.
Build the habit, not the spreadsheet
The tool matters less than the habit. A simple spreadsheet you actually update every Friday will outperform a sophisticated dashboard nobody opens. Start small, and make it a fixed part of your week, not a once-a-quarter scramble.
